Organic search & AI visibility teardown

You ship an FSM and rank nowhere for field service software.

“Field service management software” is 22,200 searches a month at a $125 cost per click. Podium is not in the top 20. The reason is structural, not editorial — every /industry/* URL 308-redirects to the root of a subdomain, so the main domain has no vertical page left to rank.

LLM prompts that name Podium — ahead of every competitor

The root cause

Every industry page is a redirect.

Podium has no indexable vertical page on its main domain. The URLs still sit in the sitemap, but each one 308-redirects to the root of a separate subdomain.

Live redirect trace, 28 August 2026

www.podium.com/industry/hvac308 →homeservices.podium.com/
www.podium.com/industry/automotive308 →automotive.podium.com
www.podium.com/industry/used-auto308 →automotive.podium.com
www.podium.com/industry/medspa308 →aesthetics.podium.com/

Two of those URLs land on the same destination. Google treats a redirect to a less-relevant page — particularly many-to-one onto a homepage — as a soft 404. It does not consolidate ranking signals, and the source URLs drop out of the index. John Mueller has said this directly, and Glenn Gabe has case-studied it. So the authority does not transfer, and the main domain is left with nothing to rank on these terms.

The content is not missing. It is filed in the wrong place.

homeservices.podium.com has 121 pages, automotive.podium.com 69, aesthetics.podium.com 84. There is a podium-vs-service-titan comparison and a best-software-for-med-spa article already written. Google says subdomains and subfolders are both fine, and that is fair — but these particular subdomains have not accumulated anything. Between them they hold roughly 280 ranking keywords against the main domain’s 25,512, and every competitor winning these terms publishes in a folder: housecallpro.com/industries/, getjobber.com/industries/, nutshell.com/industries/, patientnow.com/specialties/.

Three more host-level problems compound it

Canonicals point at redirects. The site serves www; canonical tags declare non-www, which 307s. The result is live: for “podium reviews software”, podium.com/product/reviews/ ranks 1st while www.podium.com takes 8th, 11th, 17th and 21st. One query, two hosts, split equity.

No hreflang anywhere. Not one tag on podium.com or podium.com.au. The Australian site ranks 15th in that same US result set.

The WordPress backend is crawlable. cms.podium.com returns 200 and serves a byte-identical copy of every article at two URL patterns. Only three keywords rank there today, so this is a latent duplication risk rather than live damage.

What it is worth

Low volume. Extremely expensive clicks.

These are not traffic terms and it would be dishonest to sell them that way. “hvac crm” is 320 searches a month. The case is what those clicks cost in Google Ads — $182 for plumbing software, $186 for electrician software, $161 for HVAC field service software.

Read this figure carefully

The eighteen terms with a CPC on file model to roughly $312,000/month in paid-equivalent value. But $223,000 of that is one keyword — “field service management software” — and single-term concentration that heavy should be treated as a ceiling, not a forecast. Strip it out and the remaining thirty-nine terms model to about $90,000/month. That is the number we would plan against. The other twenty-two terms carry 22,960 searches a month with no CPC on file and are not counted at all.

AI search

Remembered by the model. Never retrieved.

Podium has better brand recall inside LLMs than any competitor we tested. Its website is almost never the source. That gap is the opportunity, and the 2026 research says it is reachable without ranking first.

You do not need to rank top-10 to be cited any more

This is the single most useful thing in the research and it reversed inside a year. In July 2025, 76% of AI Overview citations came from pages ranking in the top 10. Ahrefs’ 2026 study of 863,000 keywords and 4 million AI Overview URLs puts it at 38%; BrightEdge puts the overlap nearer 17%. The rest splits roughly evenly between positions 11–100 and pages beyond position 100.

Podium has 897 keywords sitting at positions 11–20 and 3,524 between 21 and 100. Under the old model that inventory was worthless. Under the current one it is citable inventory that needs structural work, not rankings work.

What actually correlates with AI citation

  • YouTube mentions — 0.737. The strongest single signal measured, and 18.4% of every AI Overview citation in this category. Podium owns none of the 25 video results.
  • Branded web mentions — 0.664. Against 0.218 for backlinks. This is precisely the axis where Podium already wins and fails to convert.
  • Branded anchor text — 0.527, brand search volume 0.334–0.392.
  • Third-party profiles — 3x citation probability for domains with G2, Capterra and Trustpilot presence. 57% of branded-query citations go to reviews, listicles, forums and case studies; product pages take 12%.
  • Passage structure. Self-contained 40–60 word answer capsules, one statistic per 150–200 words, 5–7 standalone FAQ answers, front-loaded conclusions, non-promotional register. Pages with 19+ data points earn 2–3x more citations.

Two things we are explicitly not recommending

llms.txt. Google’s June 2026 documentation states it has no effect on Search or AI Overviews and is ignored; Mueller compared it to the keywords meta tag. Ahrefs found 97% of llms.txt files got zero AI bot traffic, and of 500 million monitored AI bot visits, 408 touched one. No major provider has committed to it. We are noting this because it is on most 2026 GEO checklists and it should not be on yours.

Schema markup as an AI-citation tactic. Ahrefs tested 1,885 pages that added JSON-LD against 4,000 controls: ChatGPT and AI Mode showed statistical noise, AI Overviews showed a significant decline. searchVIU found AI systems extract only visible HTML at retrieval. Render the Article schema — it is already written and sitting unrendered in the page payload on all 1,256 articles — but do it for Google rich results and entity resolution, which is a real benefit, and do not expect AI citations from it.

Podium already proved the play, on the wrong domain

One of the two AI Overview citations Podium holds is podium.com.au/vs/birdeye, cited in a United States result. A comparison page earns citations. The US site has one /vs/ page in its entire sitemap, for a competitor almost nobody searches.

The plan

Four phases, in this order.

Publishing before the architecture is fixed just adds pages that cannot rank. Sequence matters more than volume.

Phase 1 — Unblock. Template work, no content.

  • Repoint every canonical at the live www URL that returns 200. Ends the two-host split visible on brand queries today.
  • Rebuild the sitemap. It currently omits the homepage and /product/ai-employee, and carries roughly 230 redirecting URLs plus a 404.
  • Add hreflang across podium.com and podium.com.au. Zero tags exist today.
  • Noindex cms.podium.com, booking.podium.com and forms.podium.com. The booking host has 161 indexed keywords, all of them your customers’ brand names.
  • Render the Article JSON-LD already sitting in the payload. For rich results, not for AI.
  • Add the Sitemap directive to robots.txt. Minor — Google parses the file fine despite it being served as HTML — but the directive is genuinely missing.

Phase 2 — Rehome the verticals.

Replace the /industry/* redirects with real pages under /industries/, and migrate the 274 pages stranded on the three subdomains one-to-one onto folder paths. Never many-to-one onto a root. Rebuild internal linking so the hubs are reachable — /product/ai-employee currently carries zero internal links, and Lighthouse fails the site on crawlable anchors.

Phase 3 — Build the pages, in value order.

Not alphabetically and not by volume. By paid-equivalent value, which means the FSM category first — the product Podium already ships and does not rank for.

  • Tier 1: /field-service-management-software, /ai-receptionist. Two pages, 34,300 searches a month between them.
  • Tier 2 — trade verticals: hvac, plumbing, roofing, electrical. Highest CPCs on the board, $143–$186.
  • Tier 3 — conquest: housecall pro, servicetitan, birdeye, weave alternatives, and /vs/ pages. Low volume, $100+ CPC, and Reddit currently answers “podium alternatives” on your behalf.
  • Tier 4: automotive, med spa, dental. Dental is already at position 10 on a 12,100/mo term from a blog post — that one needs a better page, not a new one.

Build each to the shape that is currently winning, which we measured directly: 1,500–3,000 words (Housecall Pro 2,983, Nutshell 1,501, PatientNow 970, RingCentral 4,169), 8–18 H2 sections, a comparison table (Podium has none anywhere), 5–7 self-contained FAQ answers, and a named customer in that trade with a number and a date.

Phase 4 — Convert the brand recall.

  • YouTube first. Highest measured correlation at 0.737 and 18.4% of citations here, against titles like “Best HVAC CRM Software” and “Best AI Receptionist for Small Business in 2026”.
  • G2, Capterra and Trustpilot. 3x citation probability. Trustpilot is also where Podium’s billing reputation currently sits unmanaged.
  • The listicles that already rank. 57% of branded-query citations go to reviews, listicles and forums. myquoteiq ranks second for “hvac crm” with one blog post.
  • Reddit, with a caveat. It holds 9.8% of organic and 5.3% of citations here, but its ChatGPT citation share fell roughly 86% in August 2026. Worth engaging, not worth depending on.
  • Retrofit the existing library with answer capsules, dates and tables — targeting the 4,421 keywords already at positions 11–100, which are citable now without ranking.

And prune. This one got more urgent.

Google folded the Helpful Content system into the core algorithm as a domain-level quality multiplier — low-value pages drag down the whole domain, not just themselves. The March 2026 core update weighted Information Gain further. “10 movies every entrepreneur should watch”, “pawn shops in Los Angeles” and “what does ### mean in texting” are no longer harmless traffic. They are a drag coefficient on every commercial page you publish next.

This is the second half of our pitch.

We audited podium.com unprompted, then reviewed our own audit against the 2026 research and corrected four things we had initially got wrong. That second pass is the actual work sample — anyone can run a crawler.

The same argument applies one level down. When we implement Podium at a contractor and rebuild the site feeding it, the traffic arrives at an account that converts it through Podium. Every metric that improves in that account is a Podium metric.

Happy to walk through any line of this.
